Question 01 of 07
Can you articulate the specific business problem AI will solve — in one sentence, without using the word "efficiency"?

Vague AI initiatives don't fail because the technology fails. They fail because no one agreed on what success looked like. "Efficiency" is not a business problem — it's a direction. The organizations that succeed with AI can say: "We lose 40% of inbound leads because our response time exceeds 4 hours. AI reduces that to under 2 minutes." That's a problem with a shape, a number, and a before/after.

✓ Green Flag

A specific, measurable business outcome: cost to serve, conversion rate, time-to-decision, customer retention. Someone in the room owns that number and wants it to change.

✗ Red Flag

"We want to use AI to be more competitive" or "our competitors are doing it." This is fear-of-missing-out, not strategy. It funds pilots that never become products.

What I see in advisory engagements At Kings League, the AI opportunity list had eleven items — all real, all valuable in isolation. The work wasn't identifying opportunities. It was finding the two that connected directly to revenue within two quarters. That forcing function separated the AI that shipped from the AI that didn't.
Question 02 of 07
Does the person who owns the business outcome also own the AI initiative — or are they two different people?

When the person who owns the business outcome and the person running the AI project are different, you introduce a coordination layer that consumes most of the initiative's energy. The AI team builds what they think is needed. The business owner judges by criteria the AI team wasn't given. Nobody wins, and the initiative stalls in review cycles.

✓ Green Flag

The VP of Sales owns the CRM AI pilot. The Head of Operations owns the automation initiative. Ownership is unified. The person who will judge success is the person driving the work.

✗ Red Flag

An "AI team" or "AI center of excellence" owns all AI projects while business units wait for deliverables. This structure produces technically correct solutions to the wrong problems at the wrong pace.

What I see in advisory engagements At Blanket Homes, the key decision wasn't which AI to build — it was getting leadership to agree on where in the workflow AI should operate and where human judgment had to stay. That conversation happened at the executive level, not in engineering. Getting the ownership structure right before the build started saved months.
Question 03 of 07
Do you have clean, accessible data for the specific problem you're trying to solve?

Most AI projects hit a data problem six weeks in. Not because the data doesn't exist — it usually does — but because it exists in three systems, in inconsistent formats, owned by different teams, with no agreed definition of the core entities. AI can't fix your data problems. It will expose them and amplify them.

✓ Green Flag

You can describe the data the AI will use, where it lives, who owns it, and how current it is. A data engineer could start working with it tomorrow. It reflects reality accurately.

✗ Red Flag

"We'll clean the data as part of the AI project." This is how AI timelines double. Data cleanup is a separate project that should precede AI investment, not run concurrently with it.

What I see in advisory engagements At Cyanite, the AI product was built on top of a music metadata layer that had been carefully constructed over years. That foundation is what made the AI credible — to customers and to investors. AI built on unreliable data produces unreliable outputs, and the business feels it immediately.
Question 04 of 07
Have the people who will use this AI system been involved in defining it — and do they actually want it?

AI adoption fails silently when the people it's designed to help didn't ask for it and weren't consulted about it. They work around it, use it minimally to satisfy compliance requirements, or find subtle ways to undermine it. Leadership sees adoption metrics that don't reflect actual behavior. The initiative technically exists but doesn't function.

✓ Green Flag

The team that will use the AI has been in scoping conversations. They've described the friction points it should solve. They have a reason to want it to succeed beyond being told to use it.

✗ Red Flag

AI was designed by leadership or a vendor, handed to the team as a finished decision, and adoption will be measured by login counts. Login counts are not adoption.

What I see in advisory engagements At UniperCare, the clinical staff's trust was the product. AI that reduced their confidence in the system — or increased their administrative burden even slightly — was worse than no AI at all. Understanding what the end users actually needed, before building, changed what got built entirely.

Do you have a clear answer to what happens when the AI is wrong?

AI systems produce errors. Not occasionally — routinely. The question is not whether errors will happen but whether your organization knows what to do when they do. In low-stakes contexts, errors are acceptable costs. In high-stakes contexts — patient care, financial decisions, customer communications — undefined error handling becomes a liability that surfaces at the worst possible moment.

✓ Green Flag

You have defined error thresholds, a human escalation path, and a process for detecting when the AI is systematically wrong vs. occasionally wrong. The team knows the difference and knows what triggers escalation.

✗ Red Flag

"We'll deal with errors as they come up." This is how you find out about a systematic AI failure from a customer complaint rather than from your own monitoring. By then, the cost is much higher than the error itself.

What I see in advisory engagements At UniperCare, we built a three-tier classification before any AI shipped: fully automated (low stakes, no clinical adjacency), human-in-the-loop (AI suggests, human approves), and AI-off-limits (direct patient impact, regulatory exposure). That taxonomy answered the "what if it's wrong" question before it was asked.
Question 06 of 07
If your AI initiative succeeds, do you have a plan for what comes next — and the organizational capacity to execute it?

Successful AI pilots create a new problem: scaling. Most organizations that run successful pilots haven't thought through what scaling actually requires — different data infrastructure, different integration points, different support structures, different compliance postures. A pilot that can't scale is a sunk cost with extra steps.

✓ Green Flag

You've mapped the path from pilot to production: what changes technically, what changes operationally, what resources are required. Leadership has approved the post-pilot roadmap, not just the pilot budget.

✗ Red Flag

"Let's prove it works first and figure out the rest later." This is pilot graveyard thinking. Most organizations have more capacity to approve experiments than to scale them. The pilot succeeds; the scale never happens.

What I see in advisory engagements Across all five advisory clients, the companies that shipped AI at scale had made the post-pilot decision before the pilot started. The ones still running pilots eighteen months later hadn't. Readiness to scale is a question to answer before you invest in proving the concept.
Question 07 of 07
Would your CTO and your CPO (or their equivalents) give identical answers to the first six questions?

Executive misalignment is the silent multiplier of every other readiness failure. You can have a specific problem, clean data, and willing users — and still fail if leadership isn't aligned on what success looks like, who owns what, and what gets resourced when trade-offs appear. Ask your leadership team these questions independently. Compare the answers before you invest a dollar.

✓ Green Flag

Your technical lead and your product/business lead describe the initiative the same way, with the same success criteria, the same owner, and the same post-pilot vision. They didn't coordinate their answers — they just agree because the alignment is real.

✗ Red Flag

Different leaders describe the AI initiative differently — different goals, different owners, different timelines. This means the alignment conversation hasn't happened yet. Starting without it means the misalignment surfaces in resource battles, not strategy sessions.

What I see in advisory engagements The most common and most expensive AI failure mode I see is not technical. It's a CEO who describes the AI initiative one way, a CTO who describes it a different way, and a CPO who's been waiting for clarity before committing the team. The company is investing in AI. The organization is not.

The organizational foundations aren't in place. AI investment at this stage typically produces expensive pilots with no path to production. The work that needs to happen first is alignment, data, and ownership — not vendor selection or model evaluation.

3–4

Needs alignment work first

You have meaningful readiness in some areas but structural gaps in others. Investment now will hit the gaps in 60–90 days and lose momentum. Identify which questions you scored no on — they're the blockers. Fix those before scaling investment.

5–7

Ready to execute

The organizational conditions for AI success are in place. Your risk is execution, not foundation. Prioritize ruthlessly, keep the scope narrow in the first cycle, and measure against the specific business outcome you defined in question one.

The companies that waste the most on AI aren't the ones with bad technology. They're the ones that started before they were ready, hit the organizational walls that were always there, and spent months — sometimes years — rebuilding the foundation they skipped. The readiness conversation is not overhead. It's the most valuable conversation you'll have before any AI investment.
